Every honest answer to this question is slower than the one people want, and every satisfying answer is a lie. Muscle is protein that has to be synthesised, folded into existing fibres, and then held there against a constant background of breakdown. That process has a speed limit set by biology rather than by effort or willpower. What follows is what the measurement studies actually show: what changes in which window, why two people running the same program end up in different places, and how to sit at the fast end of your own range instead of the slow one.

The first few weeks are mostly not muscle

Two things change quickly when an untrained person starts lifting, and neither of them is muscle. The first is neural. The nervous system gets better at recruiting motor units and at coordinating the movement itself, so the weight on the bar climbs fast while the tissue underneath has barely changed. The second is swelling. Unaccustomed training damages muscle, and damaged muscle holds fluid.

This matters because it corrupts early measurement. When researchers scanned and biopsied the same lifters at baseline, again after three weeks of training, and again after ten, the size increase recorded at three weeks was substantially inflated by damage-related swelling rather than new contractile tissue. Only once that damage response had settled did the muscle protein synthesis response actually track real hypertrophy (Damas et al., J Physiol 2016).

The practical translation is blunt. Month one feels like enormous progress and is mostly learning and fluid. If you quit in week six because the mirror stalled, you quit immediately before the part that counts starts working. The most reliable defence against that is a plan with a fixed end date rather than an open-ended one, which is what Your First 12 Weeks exists to be.

What the real timeline looks like

Nobody can hand you a number of pounds per month, because the honest answer depends on your training age, your sleep, your food and your genetics. What can be described is the shape of the curve and what is happening inside each window.

Notice that the well-controlled hypertrophy studies are all long. The one described above needed ten weeks before it could separate real growth from swelling, and the larger training trials typically run for several months precisely because shorter windows cannot resolve the signal. If the research needs that long to see it, your bathroom mirror is not going to beat it.

Why two people on the same program get different results

This is the part that ruins most people's expectations. When men and women of different ages were put through the same supervised resistance training program and measured carefully, the spread of responses was enormous. Some participants added a great deal of muscle. Others added almost none. Strength and size responses did not even reliably track each other within the same person (Ahtiainen et al., Age (Dordr) 2016).

The useful conclusion is not fatalism. It is that the person in your feed is not a control group. Compare yourself to your own logbook from eight weeks ago, because that is the only comparison where the variables are matched. It also means that if you appear to be a slow responder, the first thing to audit is not your genetics but the four levers below, in order.

The four levers that actually set your rate

1. Weekly hard sets. Across the training literature there is a graded dose–response between the number of challenging sets you perform per muscle group per week and how much it grows, with the trend continuing as weekly set counts rise into double digits (Schoenfeld et al., J Sports Sci 2017). Most people who feel stuck are doing less work than they believe.

A note on where the vocabulary comes from, because it gets muddled constantly. The MV / MEV / MAV / MRV volume landmarks — maintenance, minimum effective, maximum adaptive and maximum recoverable volume — are Renaissance Periodization's coaching framework, developed by Mike Israetel. They are a way of organising a training block, not a trial result, and no journal published them. The dose–response evidence above is what gives that framework its shape. Keep the two separate when you read about them.

2. How close you train to failure. Closer is not automatically better. A meta-analysis of studies manipulating proximity to failure found broadly similar hypertrophy across a range of end-of-set efforts, which means you can leave a rep or two in reserve on most sets and still grow, while recovering better and lifting more total quality volume (Refalo et al., Sports Med 2023).

3. Protein intake. A meta-analysis of protein supplementation alongside resistance training found it meaningfully improved gains in lean mass and strength, with the benefit levelling off at roughly 1.6 g of protein per kilogram of bodyweight per day (Morton et al., Br J Sports Med 2018). 4. Finishing the program. This is the one nobody wants to hear, and the one that decides most outcomes. Twelve weeks of a boring plan you complete beats four weeks each of three exciting ones. It is also why progressive overload only works if you write things down — the mechanism requires a record of last week to beat.

The uncomfortable audit: if you cannot say how many hard sets your chest got last week, how much protein you ate yesterday, or what you benched a month ago, the answer to "how long will this take" is unknowable. Not slow — unknowable. Fix the measurement before you change the program.

How to tell it is working before you can see it

The mirror is the worst instrument you own. You look at yourself daily, in inconsistent light, with a mood attached. Use these instead:

What does not speed it up

Changing programs every three weeks does not speed it up; it resets the only variable you were tracking. Adding a fifth and sixth training day when you are already under-slept does not speed it up either, because the growth happens between sessions rather than during them — see why recovery is the limiting factor and how many days you actually need. The first month is learning and fluid. The first year is the fastest real muscle you will ever build. Everything after that is earned in quarters. That timeline is not negotiable, but your position within it is entirely a function of four things: enough hard sets, sensible proximity to failure, enough protein, and actually finishing the block you started. People who look like they train did not find a shortcut. They stayed on one road for a boring length of time.
